From prototype to stable serial production
A prototype proves the product can work once, built by the people who understand it best. Serial production has to hold that same result on every shift, on schedule, at the volume a customer is already planning their own operation around. That is the gap I close: I industrialise the process, qualify the line and ramp it to stable serial production, with quality and delivery held throughout.
A ramp is a discipline problem before it’s a volume problem
Prototypes are built once, by the people who understand them best. Serial production runs on every shift, with whoever is on the floor that day, at a takt time the customer is already planning around. Getting from one to the other means the process, the tooling and the people are engineered together from the start, not left to catch up with each other later.
I take charge of the whole industrialisation: qualifying the process and the suppliers behind it, standing up the line, and ramping with control until the numbers are real and repeatable. I have run this pattern in precision aerospace manufacturing and in high-speed converting lines, and the shape of the work repeats every time — process and supplier streams qualified in parallel, people and shifts brought up in waves ahead of demand, and a governance rhythm that keeps the ramp visible and on track, week to week. I stay hands-on until performance is verified, then hand over a line the organisation already owns.

I led a site through its transition from prototype and project-mode work into serial manufacturing for a major American space-industry customer — promoted from Head of Operations to COO in four months. 60+ specialists and operators were recruited during the ramp; the first wave of 50 was approved in the meeting where I presented the case, three weeks into the mandate.
The method
How I take a product from prototype to serial
Every product is different; the method isn’t. This is the sequence I run to industrialise a process and ramp it to stable serial production — whether the line is new or the product is simply new to it.
Industrialise the design
A prototype rarely survives contact with a real production line unmodified. I work the design and the process together with the people building the tooling and the machines, qualifying material, component and process streams in parallel rather than in a single-file queue — a serial launch date does not wait for one supplier at a time. Where standard equipment cannot do what the product needs, that is a design-and-machine conversation to have early, not a reason to slip the date.
Done when the process is qualified against the design, and the tooling and machinery are ordered or committed.
Qualify the process
Before a single shift depends on it, the process has to prove itself under repeated testing. In one industrialisation, five trial runs cut changeover time from 79 hours to 11 and lifted run speed from 16,567 to 22,730 units an hour — a repeatable trend, the only kind of number a production plan can actually be built on.

Stand up the line
Installation and commissioning, then a structured, phased competence handover, so the people running the line day to day know it as well as the people who built it: set-up, then managing production directly, then support from the sideline, then a clean sign-off — not a single day of training before walking away.
Done when the line is commissioned and the operating team has run it themselves, under supervision.
Ramp with control
Volume comes up in steps rather than one leap from first unit to full rate. I bring people and shifts on in waves ahead of demand, run a daily-to-weekly governance rhythm that keeps the ramp visible and on track, and work to a takt plan that sets the pace expected each week, not only at the end. When a bottleneck needs a second or third shift to hold the ramp, that decision is made early.

Reach stable serial
Stable serial means the numbers hold when nobody is watching especially closely, not a single strong week. I stay accountable until output, quality and delivery are verified at the rate and the standard the customer is planning around — not until a report says so.

Hand to steady-state
Once performance is proven, I hand over a running line to the people who own it day to day — trained owners, the governance rhythm already theirs, the result no longer dependent on me being in the building.
Done when the organisation owns the line and the numbers without me.
Across all six steps, two things never move: quality holds to spec, and delivery holds to the plan the customer is already building around — the two things they are watching most closely while the product is still new to the line.

Prototype to serial, answered
Our product is new to you — does that matter?
In the operating system, almost certainly not — even when the product itself is completely new to me. I have run aerospace serial production, high-volume electrical products, plastics and polymers, and regulated pharmaceutical packaging, and the pattern repeats every time: the sector is new, the system is not. Takt, process qualification, quality discipline and the ramp curve travel between industries; the product specifics I learn on your floor, fast.
How do you protect delivery during a ramp?
The same discipline that protects a factory move protects a ramp: buffer and sequencing built into the plan before volume increases, not improvised once it is under pressure. Output and quality are tracked from the first unit off the line, a takt plan sets the pace expected each week, and a governance rhythm keeps delivery visible and on plan throughout.
Prototype-to-serial or turnaround — which is this?
If the product or process is new and has not yet held serial volume, this is prototype-to-serial. If a line has run before and has since slipped on delivery, quality or cost, that is a turnaround — a different diagnosis and a different starting point. How long to stable serial?
It depends entirely on the product and the process: the number of qualification streams, how far the process sits from equipment that already exists, and the volume the customer needs at exit. There is no generic timeline, and I would rather scope it honestly upfront than promise a date I cannot hold. What does not change is the discipline — qualify before you commit volume, ramp in steps, and verify performance before calling it done.
